you probably want to use a poker case as a base. you can design the PCB with kicad, for the firmware you can start from hasu's GH60.

A summary/tutorial on this topic in the deskthority wiki for people who do have some basic soldering and programming skills would be very welcome. To me anyway, but I think also to many others in the future.

It's not unrealistic either given that there are a few people in this forum who have done it and have won valuable experience. Also, the teensy and some firmware for arbitrary matrices are already around, and there are some great articles already in the wiki about the teensy, cases, switches etc.

Keycaps - Get what you can come by.
Switch - Chose from the limited options.
Controller - just get an Atmega32u4, it's probably what you need.
Design - design by these limitations.
Case - produce a case or start a new project
PCB - skip the PCB

Or start with the idea and design If you want a bigger challenge

The common theme here being: you're going to be limited by available cases and available keycaps. Those are your constraints.

you can make you own case in wood or 3D printing (expensive)...

Too bad that you got in after the GH60 order closed. There were some case options from different people (such as this or this one) which included a switch-mounting plate as part of the case design. With such a case, you would only have had to flip the mounting plate over, and you could have mounted everything and soldered the parts together with direct wiring, I.e. without a PCB.
